You may have heard the phrase "Buy Back Your Time." My mentor, Dan Martell, wrote the book on it, and it’s a must-read for anyone serious about leadership.

Every leader comes to a point in their journey when they realize they cannot do everything—at least not to the level of excellence they’re capable of. Delegation becomes the catalyst for scaling operations, unlocking the potential of your team, and freeing your time to focus on high-level strategy and innovation.

Through my experience working with hundreds of entrepreneurs scaling their companies, I’ve witnessed how the power of delegation accelerates growth, operational efficiency, and team development. When done well, delegation isn’t just a time-saving tool; it’s an investment in the future of your business.

The Three Buckets of Delegation

Effective delegation starts with understanding the nature of the work. I categorize all tasks into three distinct buckets:

  1. $15/hour Jobs: These tasks are routine and require minimal decision-making, such as data entry, scheduling, or basic customer service.
  2. $50/hour Jobs: These are moderately complex tasks that demand some level of expertise or interpretation, like creating content calendars or managing social media accounts.
  3. $150/hour Jobs: High-level strategic tasks that require significant expertise, decision-making, and creativity—think crafting a marketing strategy, negotiating partnerships, or driving innovation.

Every job is essential, but not every job needs to be done by the same person. Understanding these categories ensures that tasks are matched to the right employee at the right level, maximizing efficiency and maintaining focus on high-value work. 

It also helps leaders identify opportunities to delegate lower-level tasks, allowing them to focus on $150/hour jobs that drive business growth.

Empowerment Through "Commander’s Intent"

Delegation isn’t just about handing off tasks—it’s about empowerment. The foundation of empowerment lies in trust, and trust comes from clarity. This is where the concept of "Commander’s Intent" becomes invaluable.

The Commander’s Intent ensures that everyone on the team understands the overarching mission and how their work contributes to it. It begins with a clear company mission statement—for example, "Helping people win in a trustworthy and grateful manner." Each department’s objectives align with this mission, creating a unified direction while allowing flexibility in execution.

By designing systems, policies, and processes that reflect the Commander’s Intent, leaders empower employees to make decisions and execute tasks confidently. When your team understands the "why" behind their work, they can adapt to challenges, innovate solutions, and perform with purpose, all while staying aligned with the company’s goals.

The ROI of Delegation

One of the most compelling reasons for leaders to embrace delegation is its return on investment (ROI). Delegation replaces outdated, top-down authoritative approaches with a culture of trust, flexibility, and collaboration. Here’s how delegation drives ROI:

  1. Time Saved: By delegating low-value tasks, leaders can redirect their time and energy toward high-value activities, such as strategic planning and business development.
  2. Team Development: Delegating challenging tasks fosters professional growth, turning employees into skilled contributors. This not only improves morale but also increases the overall capability of the team.
  3. Operational Efficiency: When employees work within their skill levels and focus on tasks they’re equipped to handle, productivity soars. Leaders can achieve more without overextending themselves.

Framing delegation as an investment—rather than an abdication of responsibility—helps business owners justify the shift from autocratic control to a more flexible, trust-based approach.

  3. Provide Guidance and Support: Be available to answer questions and provide clarification as needed.
  4. Encourage Autonomy and Accountability: Allow team members to make decisions and take ownership of their work.
  5. Celebrate Success and Learn from Failure: Recognize achievements and view failures as opportunities for growth.

By categorizing jobs into skill-appropriate buckets, aligning tasks with the Commander’s Intent, and recognizing the ROI of delegation, leaders can empower their teams, foster trust, and accelerate profitable change.
